The Goal You Keep Overlooking: Doing Less

Asked to fix something, you almost always add and rarely subtract, even when removing is the better move. Your next goal might be doing less.

A goal stalls, and watch what your mind reaches for. A new app to track it. An earlier alarm. A supplement, a template, a second accountability partner, a color-coded system with tabs. The instinct is always to bolt something on. It almost never occurs to you to take something away, even when the thing quietly wrecking the goal is a commitment you already have, one too many, sitting there in plain sight.

That reflex turns out to be remarkably consistent, and there is a pile of evidence behind it. Handed something to improve, people overwhelmingly try to make it better by adding, and they miss the quieter option of making it better by removing. The move you skip is subtraction. Sometimes doing less is the whole fix, and it is exactly the fix your stalled goal never gets, because you never think to write it down.

Nobody Removes the Block

The clearest look at this comes from a 2021 paper in Nature by Adams, Converse, Hales and Klotz, whose title states the finding outright: people systematically overlook subtractive changes. Across eight experiments, they kept handing people a problem that had a clean subtractive answer, and kept watching them add instead.

In one, participants saw a small Lego structure holding a platform above a figurine's head. It was unstable and the platform would come down. You could steady it by adding support pieces, or you could pull out the single block throwing it off balance and let the platform settle on its own. Most people added. In another task, people were asked to make a patterned grid symmetric, and reached for adding squares rather than deleting the few that broke the pattern. Asked to improve a written summary, they padded it out instead of cutting. A recipe, a travel plan, a miniature golf hole: same shape every time. The search ran in one direction only, toward more.

The authors suggest the reflex may reach well past a Lego bench. They point to overstuffed schedules and institutional red tape as places the same additive default could plausibly be at work, offered as parallels worth studying rather than results they tested. Whether or not it scales that far, the pattern inside the lab was consistent enough to take seriously.

Add, not subtract

Across eight experiments, people asked to improve an object, idea or situation defaulted to adding parts and overlooked the option of removing them, even when removing was the better answer (Adams, Converse, Hales & Klotz, 2021).

Why Removing Never Occurs to You

The striking part is not that people liked their bloated grids. It is that subtraction barely crossed their minds. When the researchers cued participants to consider taking pieces away, far more of them did it. The option was there the whole time. It just did not present itself.

That points to something about how the mind searches for a fix. Adding is the path of least resistance: you scan for what is missing and supply it, which is how you have solved most problems your whole life. Subtraction asks more of you. First you hold the thing as it is, then you imagine it with a part gone, then you judge whether the gap is an improvement. That is more steps, and they are less familiar, so the idea tends not to arrive on its own.

You can feel the asymmetry in something as small as a cluttered desk. The obvious upgrade is a new organizer, a tray, a stand for the monitor, when the desk would work better with half the objects gone. Buying the tray feels like progress because you did a thing and now there is more. Clearing the desk feels like it took something, even when what it took was the clutter. The mind rewards the addition and quietly discounts the removal.

The neglect got worse under exactly the conditions where thinking is hardest. People were less likely to spot a good subtractive change when nothing cued them to consider subtraction, when they had only one shot rather than several to notice that adding was inefficient, and when they were carrying a heavier cognitive load. Give the mind less room, and it reaches harder for the reflex.

Addition is the path of least resistance for a tired mind. Subtraction has to be summoned.

Where the Bias Cracks

It would be tidy to stop there and call adding a fixed law of the brain. It is not that settled. A 2024 partial replication in Scientific Reports by Juvrud, Myers and Nyström ran the same kinds of tasks and got mixed results. On a grid task with neutral shapes, adults showed no preference at all between adding and subtracting. A carefully counterbalanced version of the Lego task turned up no subtraction bias in adults either.

Their read was that the effect is highly task, culture and age dependent, and may not generalize as broadly as the original suggested. Some of their findings cut in odd directions. Children aged nine and ten showed the neglect at least as strongly as adults. Swedish adults subtracted more readily than American ones. They also raised a fair methodological worry: in the original, the wording that mentioned adding and subtracting was not counterbalanced, so everyone met the word "add" first, which may have nudged the very behavior being measured.

So hold the idea loosely. The pull toward adding is real and worth knowing about, but it is a tendency that shifts with the task in front of you and the person doing it, not a verdict on human nature. For a stalled goal, that is plenty. You do not need adding to be a universal law. You only need it to be your default often enough that checking for the subtractive option is worth the two seconds it costs.

The Subtraction Goal You Never Wrote Down

Now put your own goals in that grid. Almost every plan you have ever made was phrased as an addition. Get in shape: add workouts. Fix the finances: add a budgeting app and a side income. Reclaim your evenings: add a tighter schedule. The plan grows a new part, the new part needs willpower to run, and willpower was the thing you were short on to begin with.

The version that would actually work is often a removal you never generated. The reason you cannot get to the gym might be the standing commitment on Tuesday nights that leaves you wrung out, not the absence of a better routine. The reason the evenings vanish might be one recurring obligation you could decline, not the lack of a schedule. The fix is to take a thing off the plate, and it stays invisible because your mind was busy searching for what to add.

Sometimes the thing worth removing is a whole goal, which is an argument in its own right; we made it in you need fewer goals, not more, and letting one go on purpose is the subject of knowing when to quit a goal. And once you have decided what to strip out, designing your environment is largely the craft of removing friction so the good option becomes the easy one. Subtraction shows up at every level of a goal. You just have to think of it first.

Your stalled goal rarely needs another part added. More often it needs one taken away.

Make Yourself Consider Removing

Since subtraction does not arrive on its own, the practical work is to summon it on purpose. Before you add anything to a goal that is not moving, run one question first: what could I take away instead? That single prompt does for you what the cue did in the Lego task. It puts the option on the table so your mind can actually see it, rather than searching past it toward the next thing to bolt on.

Give the question more than one pass, too. People missed the subtractive answer most when they had a single shot at it, so treat the check as a standing habit rather than a one-off. Ask it again a week later, when the plan has met real life and the part that is actually in the way has made itself known. And notice that a crowded, stressed mind is the worst possible place to spot what to cut, which is the quiet case for clearing your head before you plan, not during. The fix you skip

The subtractive option tends not to come to mind unless something prompts it, so a single deliberate question about what to remove is often enough to surface it (Adams et al., 2021).

The Best Improvement Might Be a Deletion

The next time a goal stalls, notice the reflex before you act on it. Your hand goes to the app store, the alarm, the new system, the extra thing. That reflex is not wrong so much as one-sided, and left unchecked it will keep you stacking parts onto a plan that is already too heavy to lift.

Before the next addition, look for the deletion. Ask what you would remove if removing were the only move allowed, and give the question a real minute rather than a passing glance. The answer will not raise its hand, because it never does. But it is often sitting right there in the structure, one block throwing off the balance, free to take away the moment you finally think to look.
